Here's a pattern I see constantly: teams treat NPS as their primary advocacy KPI. It's not.

What it measures: The number of new reviews collected across platforms per month.

Formula: New reviews published in period / Number of months in period

Why it matters: Review platforms like G2 use recency signals in their ranking algorithms. Even a high review count will lose its impact if all those reviews are from 18 months ago. Consistent velocity matters as much as total count.

Benchmark:

What it measures: The average number of days between a customer going live and completing their first advocacy action.

Formula: Average(Date of first advocacy action − Customer go-live date) across all customers who have completed at least one action

Why it matters: The longer you wait to get a customer's first advocacy action, the less likely they are to ever become a repeat advocate. If your time-to-first-advocacy is short, it usually means the program is woven into the customer journey. If it's long, your program is probably bolted on as an afterthought.

Benchmark:

  • Early stage: under 180 days from go-live
  • Growth stage: under 90 days from go-live
  • Mature program: under 45 days from go-live (best-in-class programs get first action within 30 days for customers who hit value milestones early)

Tier 2: Quality KPIs

KPI 5: Review Quality Score

What it measures: A composite of average star rating and review depth (word count, specificity, use-case coverage) across all published reviews.

Formula: Composite score = (Avg. star rating × 0.6) + (Avg. review word count / 200 × 0.4). Calibrate the weights to your platform's ranking factors.

Why it matters: A flood of thin, 2-sentence reviews with generic praise doesn't help buyers or rankings. G2 and similar platforms weight detailed, specific reviews more heavily in their algorithms. You need both quality and quantity.

Benchmark:

  • Minimum acceptable: 4.3+ average rating, 80+ word average review length
  • Healthy program: 4.5+ average rating, 100+ word average review length

What it measures: The percentage of identified potential advocates who complete at least one advocacy action within their first quarter of being enrolled.

Formula: (Advocates who completed ≥1 action / Total advocates identified and enrolled) × 100

Why it matters: Identifying advocates is easy. Getting them to actually do something is the hard part. What it measures: The mix of advocacy action types your program generates, from easiest to highest value.

Why it matters: This is the direct link between your advocacy program and revenue. Most companies don't track this because it requires a deliberate discovery question ("How did you research us?") and consistent CRM logging. The Biggest KPI Mistakes Advocacy Teams Make
